Congrats Kimono Reborn Tokyo on Narita Store

<p>In the previous article we briefly touched upon “catalog” production—and the implications that it might have on brand identity and also on working standards. I think that most brands, regardless of size, want to offer a product, including its auxiliary parts, that has a clear brand identity. In the case of micro brands, there is a financial limitation on how “custom” you can make something. It’s similar with the concept of sustainability. It’s easy to promote, but harder to follow through, as we have seen with brands being exposed in Europe for workers and wage-related issues. From a financial point of view, how can brands commercialize sustainability?&nbsp;</p><p>Although at a slow pace, we have seen that post-COVID, the watch industry will continue to move beyond catalog-based offerings to embrace customization and strategic partnerships that are visible and transparent for the end consumer. While these are important topics, I often ask questions about the “end game.”. What’s the purpose of the product? What’s the identity of the brand? What do we want to achieve with it?</p><p>Volumes and MOQs are still important in order to accommodate brands on different stages of their journey. But rather than prioritizing a standard MOQ, we would rather collaborate with clients to build scalable production solutions that allow smaller brands to access a certain level of customized manufacturing and grow long term. This further promotes stability in production schedules and supports the livelihoods of its workforce.</p><p>Moreover, how do we go away from “catalogue”-based production? Customization does allow brands to develop products that more easily match their identity, but it is not without its own set of challenges. For example, watch straps are a product that can very easily grow your SKU count exponentially. 3 lengths, 3 lug widths, and 3 colors, plus adding fabric and leather, and already we can generate 54 different combinations. A custom design for each customer is not viable in terms of developing tooling for production.</p><p>What our industry is developing more in-depth is a semi-standardized “catalogue.”. Where the core frame of a product is not only developed but has tooling that can be shared and still has enough flexibility in design to be differentiated on the market. Traditional transactional models are giving way to partnerships built on mutual innovation and shared values. For manufacturers like ourselves, this means going beyond simply producing goods and becoming a partner in solving design, technical, and sustainability challenges.</p><p>In the first article we talked about local product and local material sourcing. With strategic partnerships, material innovation and localized development are key. Taking leather as an example, we have jointly developed with key local tanneries certain types of leather that not only match the requirements of watch accessories but also are able to take into account multiple different volume levels and customers. These smaller players are generally more agile when it comes to decisions and push the development times faster, resulting in a more efficient go-to-market strategy.</p>

<p>Post COVID has been an interesting time to review the watch industry from a manufacturing point of view. There have been multiple supply chain challenges and manufacturing transparency. During the last couple of months, we have seen multiple reports on labor challenges that have been the result of cost pressures, supply chain transparency issues, and low minimum order quantities that have driven unstable workforce retention and working standards. It’s a complex topic that drives both demand for ethical and sustainable production but also pressures on cost reduction and low volumes.</p><p>Let’s dive into the hidden costs and labor challenges of production and explore what we have seen as trends and changes in terms of geopolitical standpoints, trade agreements, and how it is shifting manufacturing hubs and highlighting the importance of transparency. Reports exposing multiple high-end European brands highlight how cost pressures have led to unethical labor practices among contractors in Europe​​. What we have seen is below-minimum wages, lack of employment benefits, and exploitative conditions for migrant workers that lean towards modern slavery. Consumers have realized that European-made labels do not automatically constitute fair working standards and living.</p><p>One of the main challenges is the lack of true due diligence in the supply chain. Often the relationship between brand and manufacturing is purely a transactional one. The lack of strategic partnership or development often results in the bare minimum being done in order to “pass’ a tick box exercise. As seen in recent exposure of European production, it highlights that the emphasis on cost-saving measures often overrides the commitment to fair labor practices regardless of where the country of origin is.</p><p>Transparency is key to addressing these challenges. Global initiatives like the <a data-mce-href="https://unglobalcompact.org/" href="https://unglobalcompact.org/">UN Global Compact</a> and its <a data-mce-href="https://forwardfaster.unglobalcompact.org/home" href="https://forwardfaster.unglobalcompact.org/home">Forward Faster program</a> emphasize the need for brands to adopt fair living wages, fair treatment of workers, and robust due diligence frameworks​. However, what we have seen during the recent years is that certain geopolitical tensions and the ongoing push on trade policies and free trade agreements have caused significant changes to our manufacturing industry. One notable example is the transition of production from China to Thailand, which is driven by development made with the Japan-Thailand Economic Partnership Agreement (<a data-mce-href="https://www.mofa.go.jp/region/asia-paci/thailand/epa0704/index.html" href="https://www.mofa.go.jp/region/asia-paci/thailand/epa0704/index.html" data-mce-selected="inline-boundary">JTEPA</a>).&nbsp;</p><p>Under JTEPA, we can export certain products duty-free to Japan, such as leather watch straps. In contrast, Chinese exporters face applied tariffs of up to 8%. This pushes Thailand into becoming an attractive alternative for production for brands that want to hedge their supply chain manufacturing risks. The lack of Chinese New Year also constitutes a steady production throughout the year.</p><h3>The True Cost of Low MOQs</h3><p>Minimum Order Quantities (MOQ) have long been a challenge in the manufacturing industry. While low MOQs are appealing to microbrands and emerging businesses, they do create challenges for us, particularly in maintaining stable work volumes and labor retention. For workers, irregular production schedules often lead to unstable employment, leaving them without long-term financial security. Brands that focus solely on minimizing MOQs risk perpetuating this instability, undermining the social sustainability of their supply chains.</p><p>This is one of the main reasons for the “catalogue” production that is prevalent in China, where low MOQ production runs per customer are absorbed by selling the same product to multiple customers. Initiatives like JTEPA, coupled with global sustainability frameworks such as the UN’s Forward Faster agenda, provide a roadmap for achieving this transformation.</p>

Upcycled Kimono Scrap Partnership with Kimono Reborn

<p>I would argue that most of us associate the watch industry with timeless craftsmanship, precision, and luxury. While the emergence of independent and micro brands is driving positive change in terms of value, innovation, and design, overall, the industry is still quite slow to adapt to changes. The fact that the industry is tightly woven with a highly complex supply chain that manages environmental challenges, ethical production, and fair living wages further reduces the speed and adaptability of the industry.</p><p>We are part of this supply chain as an accessories manufacturer and have been given the opportunity to share our insights into trends, challenges, and opportunities in the watch industry, specifically on the manufacturing side. Something that many stakeholders want to promote but is often not fully integrated into their supply chain. Change, especially change in sustainability, comes with substantial changes in how we need to deal and work with external stakeholders. Sustainability does not stop at the production site, but ties into the overall supply chain network with raw material suppliers, logistics, direct- and indirect production etc.</p><p>The most traditional clients are embracing sustainability to a certain degree to align with internal and international sustainability goals. Most of them goes the “comfortable” route via the <a data-mce-href="https://unglobalcompact.org/" href="https://unglobalcompact.org/">UNGC</a> or sustainability certifications such as <a data-mce-href="https://www.bcorporation.net/en-us/" href="https://www.bcorporation.net/en-us/">B-Corp</a> and <a data-mce-href="https://www.oeko-tex.com/en/" href="https://www.oeko-tex.com/en/">OEKOTEX</a>. While these help to set the right framework for analysis and change, it also stops there. One of the main reasons why it stops there is the question of; how do you commercialize sustainability?&nbsp;</p><p>Post-covid, we have focused a lot on how to commercialize sustainability. One thing that has been growing and will continue during 2025-2026 is the joint work of material innovation. As consumer and brand demand for sustainable and ethical products grows, it is up to us as a manufacturing partner to identify and evaluate material solutions that are viable in the supply chain, both commercially and quality wise.&nbsp;</p><p>Two areas that we have identified as future areas of material advancement are bio-based and upcycled options.</p><figure id="figure-13pr03mzgm72mbum5"><img id="13pr03mzgm72mbum5" src="https://cdn.durable.co/blocks/27WGIUKDVMn37bF969ZWoEDAABEptkrbqlILSnXTjonCymWXrwMu8qaQn9KaBVTe.jpg" alt="Quality control check of leather hides" title="Quality control check of leather hides" class="object-cover bg-gray-100 rounded-lg md:rounded-xl lg:rounded-2xl" style="aspect-ratio: 16/9; object-position: center center;" data-corners="default" data-aspect="16:9" data-caption="" data-positionx="undefined" data-positiony="undefined" data-fullwidth="false" data-mce-src="https://cdn.durable.co/blocks/27WGIUKDVMn37bF969ZWoEDAABEptkrbqlILSnXTjonCymWXrwMu8qaQn9KaBVTe.jpg" data-mce-style="aspect-ratio: 16/9; object-position: center center;"></figure><h2>Bio-Based Innovations: Are we moving away from PU?</h2><p>Bio-based materials are rapidly becoming the cornerstone of sustainable manufacturing, especially as an alternative, but not replacement, to genuine leather. Historically, in the manufacturing setting, polyurethane (PU) was often used as an alternative to genuine leather. However, due to long-term quality issues and chemical usage, we see that PU-based products are being phased out and replaced by new bio-based materials.</p><p>The last five years have seen a multitude of different bio-based materials becoming available on the market that are derived from production waste such as fruit, vegetables, and cellulose. A majority of these materials also use PU as a top coat, a synthetic coating frequently applied to faux leather and biomaterial to enhance durability and texture.</p><p>While the PU used is generally in the range of 5-10%, it poses significant environmental risks, including the release of harmful volatile organic compounds (VOCs) during production and the inability to biodegrade, which leads to long-term pollution. While bio-degradable PU is being developed and commercialized, there are other viable options that do not use PU as a topcoat. Another thing to take into consideration is the origin of the bio-based material. While the material itself could be sustainable, it counteracts itself if the manufacturer has to import the material from abroad. So when searching for material innovation, it’s also worth investing in and researching what is available locally.&nbsp;</p><p>Since our manufacturing plant is based in Thailand, we do a lot of collaboration with local stakeholders when it comes to material innovation. One prevalent material innovation is “pineapple leather that has been developed by a local tannery as an alternative to genuine leather. This is made via a recycled cotton-pineapple fiber blend that does not use PU. While materials like the cotton-pineapple fiber blend are still in the early stages of commercialization, their potential is immense. Local material sourcing with local production is something that we see is becoming a pivotal change in the manufacturing market.</p><h2>Upcycled Materials: repurpose and add value to existing materials</h2><p>Another notable innovation in commercializing sustainability is the use of upcycled materials. One notable example is a Swiss watch brand that uses wild boar leather for their straps. This leather comes from annual culling in Europe and historically would have been discarded and destroyed due to scratches and blemishes on the skin. This activity further promotes locally sourced material with local production.</p><p>One of the strategic partnerships that we have implemented is with a Japanese brand that purchases vintage kimonos at auction. Japan, the production of kimonos generates substantial fabric waste due to being discarded and left at landfills on an annual basis. This waste not only impacts the environment but also represents a lost opportunity for creative reuse. These kimonos, often over 20 or 30 years old, are deconstructed and repurposed into new products. The way that we tackle this change is by taking leftover scraps from the initial manufacturing run in Japan and sending them to our facility in Thailand. Here, they are transformed into smaller items. This collaborative approach enhances both the economic and environmental value of the upcycled materials.</p><h3>The Path Ahead for Watch Accessories</h3><p>At <a data-mce-href="https://www.linkedin.com/company/adiantes/" href="https://www.linkedin.com/company/adiantes/">Adiantes</a>, we believe that the future of watch accessory manufacturing will not be defined by one material or method but by the industry’s collective ability to innovate responsibly.
